Stop Worshiping DORA: How to Use Metrics for Decisions

In sprint reviews, leaders often flip between deploy frequency and bug counts, creating a fuzzy picture that leads to arguments rather than answers. To fix this, you must stop treating data as trivia and start treating metrics as a feedback loop, not a scoreboard.

This guide covers how to pick a durable core of signals, set a weekly review cadence, and avoid the "league table" trap that destroys trust.

1. Pick a Durable Core

Do not spin up 20 different charts. According to Accelerate, you need a tiny, durable core that builds trust between product and engineering.

Start with the DORA Four:

  • Deployment Frequency: How often we ship.
  • Lead Time: How fast we go from commit to deploy.
  • Change Failure Rate: How often we break things.

4. Set the Rhythm

The answer to "how often" is not a single number; it is a layered cadence.

The Schedule:

  • Continuous: Automate data ingestion (CI/CD, incidents) so the dashboard is always live.
  • Weekly (30 min): Team reviews to scan trends and pick one experiment (e.g., "Shrink PRs").
  • Monthly: Leadership synthesis to expose systemic friction (e.g., "CI is flaky").
  • Quarterly: Deep dive to reconcile delivery trends with strategy.

5. Avoid the League Table Trap

Goodhart's Law warns that when a measure becomes a target, it ceases to be a good measure.

The Trap: If you create a leaderboard comparing Team A to Team B, you invite gaming. Teams will deploy tiny, meaningless changes to pump their "Frequency" numbers.

The Fix: Compare a team only against its own history. Context matters. A platform team has a different risk profile than a frontend feature team. Metrics are a feedback loop, not a scoreboard.

6. Turn Trivia Into Decisions

Atlassian’s "CheckOps" ritual turns metrics into concrete actions. If a metric doesn't trigger a decision, it is just noise.

The Agenda:

  • Scan: Look for spikes in Lead Time or Failure Rate.
  • Diagnose: Is this a blip or a trend?
  • Act: Assign one fix to the backlog.
